The Number One Profit Leak in Round Rock Trade Businesses (And the Monthly Fix That Stops It)
Most trade businesses I talk to are busy. Bays full, trucks rolling, revenue growing every year. But busy is not the same as profitable. The difference is rarely effort, almost always visibility. When I run our Profit Leak Assessment, the lowest score almost always lands on the same system: maintaining their books.
Why Monthly Books Are Non-Negotiable
I see most businesses score the lowest on their books because they treat bookkeeping like a once-a-year tax chore. Maybe it is the owner’s wife, daughter, or cousin doing it, with no formal training. Maybe you hand a shoebox of receipts to your CPA at year-end. Even if you have a bookkeeper through the year, if those books are not updated monthly and reconciled, you cannot make sound decisions.
Here is what that costs you: You set your door rate at, say, $170 an hour, but your effective rate ends up at $60 an hour. Without monthly books, you never see that gap or what caused it. You cannot adjust prices when your real costs move. You think you know your profit per service, but at tax time, what you thought you made is not what you actually made.
You cannot make decisions off of crap books. You need your books updated monthly so you can pivot when necessary and adjust prices when the numbers demand it. Changing prices once every three years is not how you stay in business and stay profitable. Profit is not a bad word. You have to earn one to keep serving your customers.
The One Question to Ask Your Bookkeeper
If a plumbing business owner wants to test whether their books are truly decision-ready, there is one question that cuts to the chase: “Does my bank account match my bank statement at the end of each month?”
If the answer is no, your bookkeeper is not doing their job properly. That means transactions are missed, counted in the wrong months, or both. Without that basic reconciliation, nothing downstream, job costing, pricing, cash flow forecasts, can be trusted. This is the foundation every other system rests on.
The First Thing We Change in Your Chart of Accounts
When I take on a new client, the first fix is always the chart of accounts. Most small trade businesses have accounts that are too broad, a single catch-all for “checking” even when they have three bank accounts, for example. That does not give you the granular information you need to run the business.
I expand the chart so every account reflects reality: splitting out each bank account, breaking out cost of goods sold into parts, materials, sublet, and supplies instead of lumping everything into one expense bucket. That granularity is what lets you see exactly where your money is going and make moves based on that clarity. It is the same principle behind system one in our Trades Profit Playbook: build the books around how your shop actually operates.
Stop Leaking Change Orders with One Simple Policy
For electricians, change orders that happen on a quick phone call are one of the biggest hidden profit leaks. The fix is a non-negotiable policy: when someone calls, texts, or emails to change the scope, you immediately quote the change in writing via email or text. You do not just do it over the phone.
Here is why. You get busy, you forget. They get busy, they forget. Or later they say, “You told me it was $150,” when you really said $250. If you do not have a written record, you lose that revenue. Always document the conversation and send a follow-up so billing is accurate and dispute-free. That one habit plugs a leak that quietly drains thousands every year.
When a Second Location Makes Sense (And When It Doesn’t)
An auto shop owner eyeing a second location asked me for the green light. My answer: are your books clean?
If you are purchasing an existing shop, you need to go over their books with a fine-tooth comb. Your bookkeeper must verify that every number is accurate before you commit. If you are building from the ground up, you need rock-solid confidence in your own numbers. Your profit margins must cover all overhead, every expense accounted for, with books that are 100 percent correct.
Without that clarity, opening a second location is a gamble, not a growth decision. Clean books are the difference between a calculated move and a leap of faith.
From Busy to Profitable
Every system behind your profit leak scorecard, clean monthly books, job costing, accurate pricing, cash flow forecasts, billing hygiene, and a monthly CFO rhythm, starts right here. Without updated, reconciled books, you are scheduling blind and pricing from memory.
The good news is this does not require more car count, more bays, or longer hours. It requires financial discipline built into your monthly rhythm. If you are ready to stop leaking profit and start keeping more of what your shop earns, let’s talk.
